The Challenge
Loom Solar's incentive tour brought 700+ employees to Kashmir — not in the comfort of peak season, but during Chillai Kalan, the 40-day stretch of the harshest cold Kashmir experiences each year. Layered onto the season itself was the scale: 700 delegates arriving from every corner of India — Mumbai, Andhra Pradesh, Kolkata, Punjab, and beyond — on different flights, at different times, all needing to be matched to the right vehicle, the right hotel room, and the right group, without a single mismatch.
How Trips Fever Handled It
Arrival & identity system: Rather than have 700 people wait at the airport for a coordinated departure, guests were moved directly onto buses as they landed and transferred straight to their assigned hotels. Every guest received a Trips Fever-branded identity card — designed in-house by our marketing team — carrying a dedicated emergency hotline number, since most guests' prepaid SIM cards from home don't function in Kashmir.Type your paragraph here
Fleet & staffing at scale: The core fleet ran 54 tempo travellers (13-seaters) plus additional MUVs and SUVs for emergencies, supported by 54 tour guides, 56 drivers, 4 tour executives, and 2 operations managers — a full-time crew dedicated to keeping 700 people moving on schedule.
Room and vehicle grouping: With Kashmir's limited large-capacity hotel inventory during peak winter, every guest was pre-assigned to a specific vehicle and specific room well before arrival — critical at this scale, where ad-hoc allocation on the ground simply isn't viable
Day-by-Day Execution
Roughly 30km outside Srinagar, near Pampore, our operations war room received the call every DMC dreads: 20+ houseboats — over 60 rooms — had just been cancelled, one hour before check-in.
The cause was specific to Chillai Kalan itself: frozen water pipelines inside the houseboats had burst as ice expanded, flooding and damaging the rooms.With flights booked for early the next morning and Dal Lake partially icing over — restricting Shikara movement — there was no room for delay. The team:Immediately shifted the affected guests to houseboats on Nigeen Lake, chosen specifically because they're reachable by a back-entry route directly from the vehicle, avoiding any need to cross ice-affected waterRan a live WhatsApp coordination group so any individual houseboat issue — including a couple of electricity cuts reported that night — was resolved directly with houseboat owners, typically within 30 minutesArranged early checkout the next morning to protect every guest's onward flightThe result: a 60-room, last-minute accommodation failure was fully absorbed and resolved without a single guest missing their stay or their flight home.
The Grand Finale: Award Ceremony
